Leverage is not debt, and it is not working smart.

The whole brand is named after this word and most people read it wrong. Here is the plain version, which is more useful than either misreading, and which quietly explains almost everything else on this site.

The whole brand is named after this word, and most people read it wrong. They hear leverage and think debt, or they think it is guru-speak for working smart. It is neither, and the plain version is more useful than either. If you only take one idea from this site, take this one, because everything else here is a special case of it.

Leverage is the gap between what you put in and what you get out

High leverage is small input, large output. Low leverage is you grinding and almost nothing moving. That is the entire definition. Once you see a business this way, the question stops being how hard are you working and becomes where is the gap between effort and result the widest, because that is the only place worth adding force.

The five forms

Capital

Money doing work you would otherwise do by hand. The oldest form, and the one most founders reach for first even when it is not the one that is missing.

Distribution

Reach. One piece of work seen by a thousand people instead of one. Media, audience, a channel that keeps paying after you built it.

People

Someone else carrying the output so your input is freed for the thing only you can do. This is where most founders under ten million are actually stuck.

Systems

A process or a machine that produces the output without you in the loop. It runs while you sleep and it does not get tired or quit.

AI

The newest form, and a real one. It does not cancel the others, it stacks on them. Added to a broken process it just produces the broken output faster.

Leverage is multiplicative. The forms combine, and the operator's job is not to install the fashionable one, it is to find which form is actually missing and add that one. Adding capital to a distribution problem does nothing. Adding AI to a people problem does nothing. Diagnose which gap is widest first.

The highest-leverage act is a good decision, not a build

This is the part almost everyone misses. Deciding that a thing is not a priority beats automating it, because automating what does not matter just produces more of what does not matter, faster. The most leverage available to you in any given week is usually a single clear decision, made early, that stops a month of motion in the wrong direction. Build second. Decide first.

So when someone sells you leverage as a tool to install, be careful. Leverage is a gap to find and the right form to add to it, and the widest gap is often a decision you have been avoiding. Scale with leverage, not just effort, means exactly this: stop adding force where the gap is already small.
